What Makes a Good OKRs Coach?

Great question! I recently authored The OKRs Field Book, the first book written specifically for OKRs coaches. This book delves deeply into the practices of designing and implementing an effective OKRs coaching engagement and provides exercises to enhance coaching abilities.

The Essence of OKRs Coaching

Coaching is a critical aspect of the OKRs process. A proficient OKRs coach is an active listener with a track record of successfully implementing OKRs in numerous organizations. Beyond simply setting goals, a good coach follows up consistently, providing summaries and action plans. This involves coaching clients through each phase of the OKRs cycle for 2–3 cycles at a minimum, and ultimately, training internal coaches to ensure the sustainability of the OKRs program.

Deepening Understanding of OKRs

Understanding the 10 Universal Deployment Parameters is essential for any OKRs coach. These parameters provide a framework for addressing key questions before rolling out OKRs. Here are the parameters, each described briefly:

Level of OKRs: Decide whether OKRs will be set at the company, team, or individual level. Number of OKRs: Determine how many OKRs to set and the balance between internal and external objectives. Scoring and Updating: Establish how OKRs will be scored and how progress will be updated. Cycle Length: Define the duration of the OKRs cycle. Key Result Types: Consider the three types of key results and determine if milestones are appropriate. Documentation and Tracking: Specify where OKRs will be drafted, published, and tracked. Performance Reviews: Link OKRs to performance reviews. Difference from KPIs: Understand how OKRs differ from KPIs. Alignment: Ensure OKRs are aligned with overall company goals. Bottom-Up Alignment: Confirm that most OKRs originate from a bottom-up approach.

For a more in-depth exploration of these parameters and more, please refer to the book The OKRs Field Book.

Qualities of a Successful OKRs Coach

Skilled OKRs coaches possess a variety of qualities that enable them to guide organizations through the transition to a results-oriented culture. Key attributes include:

Understanding of Current Company Dynamics: Coaches must understand the company's current culture and dynamics. Patient and Detail-Oriented: They should be patient, detail-oriented, and skilled communicators in both theory and practice. Goal Alignment: Coaches should be aware of the company's goals and ensure alignment with them. Goal Definition: While they may provide guidance, coaches should provide direction rather than setting goals themselves. People-Oriented: Coaches must be people-oriented, understanding the needs and perspectives of employees at all levels. Feedback Management: Effective coaches manage the feedback process in a way that provides clear and constructive guidance.

OKRs go beyond mere performance evaluation, requiring a holistic approach to organizational development. A successful OKRs coach is at the heart of this transformation, helping companies adopt a forward-thinking, results-driven culture.
